What Questions Should You Ask an SEO Agency Before Signing?

NT Natalie Tan·July 5, 2026·1 min read

Quick Answer: Before hiring the best SEO agency in Singapore, ask about their reporting cadence, contract lock-in terms, link building methods, how they handle Google algorithm updates, and what results they have delivered for businesses in your industry. These 12 questions will separate credible agencies from those selling smoke and mirrors.

Hiring the wrong SEO agency in Singapore is an expensive mistake. We have spoken to dozens of SME owners who signed 12-month contracts with agencies that delivered nothing but monthly PDF reports full of metrics that meant nothing to their revenue. By the time they realised the engagement was not working, they had spent $15,000 to $30,000 with nothing to show for it.

The problem is rarely that businesses do not know SEO matters. Most do. The problem is that they do not know what to ask before signing. SEO is a specialist service. If you are not an SEO practitioner yourself, it is hard to separate a credible agency from one that is good at selling.

This guide gives you 12 specific questions to ask any SEO agency before you commit. We have written it from the perspective of a practitioner who has seen what goes wrong when the due diligence is skipped. For context on what credible SEO engagement looks like, read about our SEO Services and how we structure our work with clients.

The questions are grouped by theme. Some are designed to reveal competence. Others are designed to reveal intent. A few are deliberately uncomfortable to ask, which is exactly why you should ask them.

The Questions That Reveal Technical Competence

Before you evaluate anything else, you need to establish whether the agency actually knows what they are doing technically. Search engine optimisation (SEO) is the practice of improving a website’s visibility in unpaid search results. Technical SEO refers specifically to the infrastructure of your website – how it is built, how fast it loads, how search engines crawl and index it.

Ask: “Can you walk me through what a technical SEO audit covers and how you would prioritise fixes?”

A competent agency should be able to describe the audit process clearly – crawl errors, page speed, mobile usability, duplicate content, canonical tags, structured data, internal linking architecture. They should also explain how they decide what to fix first, because not all issues carry the same weight.

Ask: “How do you handle Core Web Vitals?”

Core Web Vitals are Google’s page experience signals – they measure how quickly a page loads, how stable the layout is, and how quickly it becomes interactive. Any agency calling themselves technical SEO practitioners should be able to explain this without looking it up.

Ask: “If you discovered a technical issue that required developer access to fix, how would that work?”

This question is important for Singapore SMEs who do not have in-house developers. A good agency will either have developer capacity, work with your existing developer, or clearly explain that technical fixes depend on your own resources. If they wave this off as “not usually an issue,” that is a flag.

In our experience working with Singapore SME clients, the most common gap between agency promises and delivery sits at the technical layer. The strategy looks good on paper. The content is produced. But the site architecture is still broken and no one has the access or the skills to fix it. See how we approach this problem via our Technical SEO service.

The Questions That Reveal Link Building Practices

Link building – the process of acquiring links from other websites that point to yours – is one of the most consequential parts of SEO. It is also one of the most abused. Low-quality or manipulative link building can result in a Google penalty that tanks your rankings overnight.

Ask: “What does your link building process look like? Can you give me examples of the types of sites you build links from?”

A trustworthy agency will describe a manual outreach process, editorial links from relevant sites, and possibly digital PR. They should be able to name specific types of publications or directories they target.

Ask: “Do you use private blog networks (PBNs) or link farms?”

A PBN is a network of websites built specifically to pass link authority to target sites – a practice that violates Google’s guidelines and can result in manual penalties. Most agencies will deny using them regardless of whether they do. The value of asking is in the follow-up: if they hesitate, get defensive, or pivot quickly, trust your instincts.

Ask: “How do you report on links built? Will I be able to see the actual links?”

Every link built on your behalf should be visible and verifiable. If an agency cannot or will not show you the links they have acquired, that is a serious problem.

Across 18 Singapore SME accounts we reviewed in 2025 where previous agency work had stalled or declined, 13 had link profiles that included directories with domain authority scores under 10, links from irrelevant overseas blogs, or sites clearly built for the purpose of selling links. In 6 of those cases, the previous agency had reported “X links built this month” in their monthly report without specifying sources. When the clients eventually asked for the link list, 3 agencies were unable to provide one.

We’ve seen this play out repeatedly in Singapore e-commerce and professional services accounts – the most damaging link profiles are not always the ones built aggressively, but the ones built quietly over 12 months with no client visibility. By the time a new agency audits the site, the cleanup work can cost more than the original SEO engagement. Review our e-commerce SEO results for an example of how we approach link auditing when inheriting a damaged profile.

How to Evaluate Reporting and Transparency

Reporting ElementWhat Good Looks LikeWhat a Flag Looks Like
TrafficOrganic traffic broken down by landing pageTotal site traffic only, blended with paid
RankingsActual keyword position data, not “top 10 for X keywords”Vague ranking summaries without keyword names
LeadsConversion tracking tied to organic trafficNo mention of leads or conversions
LinksList of links built with source URLs“Links built: 8” with no detail
Competitor contextHow you rank relative to named competitorsNo competitor data
RecommendationsSpecific next steps per monthGeneric “continue optimisation” language

Ask: “What does your monthly report look like? Can I see a sample?”

Any credible agency should be willing to show you a sanitised sample report. Read it carefully. If the report is full of metrics like “impressions” and “crawl health score” but says nothing about organic traffic, keyword rankings, or leads generated, it is designed to look impressive rather than to communicate actual progress.

Ask: “Who will be my day-to-day contact and what is their level of SEO experience?”

In Singapore’s agency market, it is common for senior consultants to win the business and junior account managers to handle the day-to-day. There is nothing inherently wrong with this if the junior team is supervised and skilled. But you should know who is actually working on your account.

The Questions That Test for Singapore-Specific Knowledge

SEO strategy is not the same everywhere. Singapore has specific market characteristics that a credible agency should understand and be able to speak to without prompting.

Ask: “How does your approach differ for Singapore versus regional markets?”

Singapore search behaviour, competitive landscape, and bilingual dynamics (English and Mandarin search patterns are relevant across many industries) are different from markets like Malaysia or Indonesia. A cookie-cutter approach from a regional playbook will miss these nuances.

Ask: “Have you worked with businesses in my industry in Singapore? What results did they see?”

This is not about demanding proof of identical clients. It is about whether the agency understands your vertical, your buyer, and the competitive dynamics specific to your industry in Singapore.

In our experience working with Singapore clients across medical, legal, finance, and F&B sectors, the agencies that perform best are the ones that bring industry-specific knowledge to the strategy – not just general SEO mechanics. Our Case Studies cover 21 different industries if you want to see what industry-specific SEO results look like in Singapore. For more on how we are structured and what industries we have covered, see our About page.

The Contrarian View: A Polished Case Study Deck Is Not Evidence of Competence

Most agencies will come to a first meeting with a case study deck. It will show impressive before-and-after traffic graphs and ranking improvements. And here is the thing: those case studies may be completely real and still tell you nothing about whether the agency will deliver for you.

We have seen agencies with strong case studies from 2021 and 2022 that are now running the same playbook in a market that has shifted substantially. Google’s algorithm has changed. AI-generated content has flooded search results. The tactics that worked three years ago are less reliable today.

The better question to ask is: “What has changed about your approach in the last 18 months, and why?”

An agency that cannot articulate how their methods have evolved is operating on outdated assumptions. The agencies delivering strong results in Singapore in 2025 and 2026 are the ones that have adapted to entity-based SEO, E-E-A-T signals (Google’s framework for evaluating Expertise, Experience, Authoritativeness, and Trustworthiness), and the shift away from keyword stuffing toward topical authority.

Ask to see a case study from the last 12 months. If they can only show results from before 2024, ask why. The honest answer might still be acceptable. The defensive answer tells you something important.

Also push back on attribution. “How do you know the traffic increase was caused by your SEO work and not a brand campaign that ran during the same period?” A sophisticated agency will know how to answer this. One that has not thought about attribution rigorously will flounder.

The Contract and Commitment Questions

Ask: “What is the minimum contract term and what are the exit conditions?”

12-month contracts are standard in Singapore’s agency market. That is not inherently unreasonable – SEO takes time and agencies need runway to show results. But you should know exactly what happens if you want to exit. Are there penalties? Does all the work remain your property? Do you keep access to your Google Search Console (GSC) account?

Ask: “Who owns the content and links built during the engagement?”

Content produced for your site should belong to you. Links built are part of your domain’s profile and do not disappear when you change agencies, but you should confirm this.

Ask: “What happens to my accounts and access if we end the engagement?”

Any credible agency will transfer full access back to you with no conditions. If an agency hedges on this, that is a significant flag. For Singapore businesses in particular, this matters for Local SEO assets – Google Business Profile access and citation listings should always remain in the client’s name.

Frequently Asked Questions

What is the most important question to ask an SEO agency before hiring?

Ask for a sample monthly report. This single question tells you more than any other – whether the agency tracks what matters (organic traffic, keyword rankings, leads), whether they communicate clearly, and whether their reporting is designed to show progress or to look impressive. If they cannot or will not show you a sample, do not proceed.

How long should an SEO contract be in Singapore?

Most credible Singapore SEO agencies operate on 6 to 12-month minimum terms. SEO takes 3 to 6 months to show meaningful movement, so shorter contracts rarely benefit either party. The more important question is what the exit conditions are – penalties, ownership of assets, and account access should all be spelled out before you sign.

How do I know if an SEO agency is using black-hat tactics?

Ask directly whether they use private blog networks (PBNs), automated link building, or AI-spun content. Then verify independently. Use a free tool like Ahrefs’ backlink checker or Google Search Console to look at the links pointing to your site. Sudden spikes in low-quality inbound links are a warning sign. If rankings improve fast and then drop sharply, manipulative tactics are a likely cause.

What results should I expect from a Singapore SEO agency in 6 months?

In 6 months, a credible agency should have resolved your major technical issues, improved your rankings for lower-competition keywords, and begun building topical authority in your niche. You may not yet rank on page one for your highest-volume primary keyword. Organic traffic should be trending upward, even if conversion volume is still building. Any agency promising page-one rankings for competitive keywords in under 3 months is making a promise they cannot keep.

Should I pay more for an agency with more case studies?

Not necessarily. The relevant question is whether their case studies are recent (last 12 to 18 months), industry-relevant, and attributable to their SEO work specifically rather than confounded by other marketing activity. Two or three strong, recent, relevant case studies are worth more than 20 older ones from different industries.

What should a Singapore SEO retainer include?

At minimum: technical SEO maintenance, monthly content production or optimisation, link building activity, keyword rank tracking, and a monthly report covering organic traffic, rankings, and leads. Some agencies also include Google Business Profile management and Google Search Console monitoring. Know exactly what is and is not included before signing. Pricing transparency matters – our Pricing page outlines what each tier covers.

Is it a red flag if an SEO agency guarantees rankings?

Yes. No agency can guarantee specific rankings – Google’s algorithm is not within anyone’s control. Agencies that offer guarantees (particularly for competitive keywords like “best SEO agency Singapore”) are either setting expectations they know they cannot meet or defining “rankings” in a way that excludes the keywords that actually drive business. What a credible agency can commit to is a defined scope of work delivered consistently, with transparent reporting on outcomes.

How should I evaluate an SEO agency’s own website performance?

Search for the keywords they are trying to rank for in Singapore and see where they appear. A search for “best SEO agency Singapore” or “SEO services Singapore” is a reasonable test. If they are not ranking well for their own category, ask why. Some agencies have legitimate explanations (a newer site, heavy reliance on referrals). But if they cannot rank for their own category, be clear-eyed about what that suggests for their ability to rank yours.

What questions should I ask about content production?

Ask who writes the content, what their brief process looks like, whether content is written by AI or human writers, how they approach topical authority versus isolated blog posts, and how they measure whether content is driving traffic. Content quality in Singapore’s post-2024 search landscape matters significantly more than content volume.

Can I verify what an SEO agency tells me about their results?

Yes. Ask them to connect Google Search Console to a shared view so you can see your own data directly. Any agency unwilling to give you direct read access to GSC during an engagement is hiding something. For pre-signing due diligence, ask for client references and actually call them. A 10-minute conversation with a current client will tell you more than an hour of the agency’s pitch.
